Case Studies
With combined experience of over 25 years delivering transformations in the private and public sector, we have worked with organisations of all sizes - to achieve great results. From small charities looking to improve internal communications, to large Defence contractors needing to unify compliance processes across global business units. We have worked with some fantastic teams from the very start of their journey until the last person has been trained, support teams are in place and the organisation is measuring the benefits. We are not consultants - we are people, working with people, to solve problems the right way.

Audiopi – Strategic Growth and Cost Efficiency
Problem:
Audiopi, an EdTech startup was set up to create educational podcasts designed to help students preparing for GCSEs and A-levels. It faced challenges in clearly defining its strategic direction and optimising operational costs. The leadership team (SLT) lacked a concrete, data-driven goal for short- to medium-term growth and needed help identifying inefficiencies, risks, and areas for cost reduction.
Solution:
Veraxis partnered with Audiopi’s SLT to conduct a comprehensive "North Star Scoping" exercise. This process involved thoroughly analysing existing business data to create a detailed "as-is" picture of the company’s operations. Based on this analysis, Veraxis helped Audiopi identify its North Star—a clear, actionable business goal rooted in concrete data. The next step was to assess and address operational pain points, risks, and blockers. A cost reduction plan was implemented, along with a roadmap to provide the SLT with clear direction and focus on high-leverage activities.
Result:
The collaboration led to improved profitability (P&L) through effective cost reductions and a sharpened focus on strategic priorities for the leadership team. With a clearer business vision in place, Audiopi is now positioned to explore further advancements, including automation and technology implementation, to drive future growth.

Argent LLP – Property Development Planning Product
Problem:
Argent LLP, an urban regeneration firm, needed to design and implement a new product for managing property development planning phases. However, the company's existing processes were complex and lacked alignment, leading to inefficiencies in both internal workflows and collaboration with partners.
Solution:
We worked closely with senior stakeholders to understand the overall business goals and high-level end-to-end processes. From there, we engaged with teams responsible for specific sub-processes and handover points, mapping out the "as-is" process flows. Using this detailed analysis, we were able to develop a multi-layered blueprint showing both broad and granular views of the current operations.
This comprehensive understanding allowed us to identify areas for process improvement and recommend new streamlined processes that aligned with Argent's IT systems and industry-specific requirements. User journey maps for both internal staff and external partners, gave clarity to the current state and potential future state based on my proposed changes. A comprehensive change and transition strategy aligned to the organisations “why”, ensured users were able to embrace the change from the start.
Result:
The new process design led to more efficient workflows, better collaboration between teams, and improved integration of IT systems with property development processes. By simplifying complex operations, clearly mapping future states and ensuring the goals were understood from the start, the new planning product set Argent LLP on a path to greater productivity and enhanced external collaboration.

Nationwide Programme for UK Law Enforcement
Problem: UK law enforcement agencies needed to adapt to legislative updates that significantly impacted operational procedures at all levels. Without proper implementation, there was a risk that officers might misunderstand the new requirements, leading to procedural non-compliance and personal consequences.
Solution: On behalf of senior operational leadership, we designed and implemented a nationwide change programme to ensure smooth adoption of the new legislation. The programme involved conducting business change impact assessments and a thorough training needs analysis to determine how officers would be affected. We developed a comprehensive adoption strategy, engaging senior officers across the UK as advocates and providing guidance for localized implementation to meet the government-mandated deadline for compliance.
Result: The programme successfully prepared officers to meet the legislative requirements by implementing new processes and delivering targeted training and communication efforts. As a result, law enforcement agencies transitioned smoothly to the new legislation, with widespread understanding of the changes and high levels of compliance, reducing the risk of operational errors and non-compliance penalties.
